Ducted vs Ductless Heat Pump for Your ADU: Cost, Comfort, and Installation Compared

You've decided to go with a heat pump for your ADU, it was a pretty easy decision, but now your builder is showing you all these different options like wall-mounted units, ceiling cassettes, low-wall consoles, and ducted systems. They all look completely different, they all get installed in a different place, they all deliver air differently, and of course they all have different costs. The more you try to research the options, it kinda just seems like it gets more confusing. Everyone has an opinion on this, but you need to know what actually matters for a 600 to 1,200 square foot space.

My name is Buz Artiano, and at BuildX we've built countless ADUs across Massachusetts, but most of our projects have been in the South Shore and Plymouth County area. Every ADU has to have an HVAC solution, and the right one will depend on the floor plan, ceiling configuration, and budget. We handle all of the design, permitting, and construction ourselves, so we deal with HVAC on every build, and we deal with it early in our process. We work with people who are very experienced in HVAC and who specialize in ADU-sized systems. We've seen people install the wrong type of system and it turns their brand new ADU into a much less comfortable space, and the lack of temperature control can get very frustrating.

In this article we'll talk about the four main heat pump configurations available for ADUs, and we'll explain the real differences between ducted and ductless systems, and give you all the information so you can choose the right one for your ADU. What we want to do is make sure you are confident and know what to ask for when you talk to potential builders.

Quick Answer: For most new ADUs, a ducted heat pump system gives you the most even heating and cooling throughout the house with less noise and no visible equipment. Ductless wall-mounted or ceiling cassette systems are cheaper to install and they actually work well in open floor plans, but they have a tendency to heat bedrooms and hallways unevenly. The right choice depends on your floor plan layout, ceiling height, and whether cost, comfort, or aesthetics are the most important to you. In a well-insulated ADU, both systems will keep you comfortable year-round.

What Is the Real Difference Between Ducted and Ductless Heat Pumps in an ADU?

The main difference is really just how the air gets to each room. A ductless system mounts one or more units directly on the wall or ceiling. Each one blows heated or cooled air into the room where it's installed. A ducted system uses an air handler that usually goes in a closet, crawl space, or attic and is connected to ducts in the ceiling that lead to vents in each room. The air travels through the ductwork and out the vents, the same way a traditional furnace system works.

In a 600 to 1,200 square foot ADU, the difference is more important than it would be in a full-sized home. With ductless units, the rooms closest to the unit get the most airflow, and hallways, bathrooms, and closed bedrooms can be behind a few degrees. A ducted system distributes air evenly to every room because each room has its own vent, regardless of how far it is from the main unit.

Both systems use the same outdoor condenser unit, run on electricity, and give you both heating and cooling. The difference is just how the air gets from the equipment to the rooms. But that one thing has an effect on comfort, noise, aesthetics, and cost.

What Are the Four Heat Pump Configurations Available for an ADU?

Not all ductless systems look the same, and they don't all require the same amount of space. There are four main setups that builders use in ADU-sized spaces, and they each have different installation requirements and comfort features.

Wall-mounted ductless units are the most common and the one most people recognize. These are the rectangular units mounted high on the wall, typically 7 to 8 feet up. They blow air directly into the room and they are the simplest and least expensive way to install a heat pump system. In an open-concept ADU with one main living area, a single wall mount can heat and cool the whole place. The only issue is with these systems, any room that's closed-off even partially may not get enough air flow from the living room.

Ceiling cassette units are recessed into the ceiling and distribute air in multiple directions, typically four-way. They are less visible than wall mounts and deliver more even coverage in a single room. Ceiling cassettes require adequate ceiling depth for the recessed housing, which means they work best in ADUs with standard or higher ceilings and accessible attic space above. They cost more than wall mounts but less than a full ducted system.

Low-wall console units sit near floor level, and they look kind of like an old-fashioned baseboard heater. They put off heat at a lower point in the room, which some people actually like better in the winter because warm air rises naturally. Low-wall consoles are a good option when high wall space is limited or when the homeowner just doesn't like the look of an overhead unit.

Ducted systems use a central air handler connected to ducts that delivers conditioned air through vents in each room. The air handler is usually installed in a closet, attic, or crawl space. You don't see any equipment from the living space, and every room has a vent and gets separate airflow. Ducted systems require more planning during the design phase because the ductwork has to be installed before walls and ceilings are closed.

Which System Delivers Better Comfort in a Small Space?

In a tightly insulated new ADU, both ducted and ductless systems will maintain temperature. The difference is how even that temperature stays in every room.

A ductless wall mount in the main living area gives you really good temperature control directly in front of the unit. When you're sitting in the living room you'll feel immediate heating or cooling. But the bedroom at the end of a hallway gets less airflow, especially with the door closed. On cold nights, that bedroom might be 3 to 5 degrees colder than the main room. You can solve this by adding a second wall mount in the bedroom, but that will of course add to the cost and then you have another visible unit on the wall.

With a ducted system there is no temperature gap like that. Every room has its own vent, so air is delivered directly to each space at the same temperature. The system runs all the time at a low speed, circulating air throughout the ADU and maintaining a consistent temperature. In a well-insulated structure, the system reaches temperature and holds it without constantly cycling on and off the way older forced-air systems do. This way the temperature feels more steady, you get an even temperature rather than blasts of hot or cold air.

We recommend and quote ducted systems on most of our ADU projects. That's because a 900 square foot ADU with two bedrooms and a bathroom has too many walls and doors for one unit in one room to heat and cool efficiently. When we do all the ductwork during the framing, we can put a register in every room, including the bathroom. That means that you would wake up to the same temperature you fell asleep to, and the bathroom is warm when you step out of the shower. That level of comfort is what separates an ADU that feels like a real home from one that feels like a converted space. We've built enough of these things to know that when homeowners move in, the HVAC system is the first thing they either stop thinking about because it works, or the first thing they complain about because it doesn't.

How Do Ducted and Ductless Systems Compare on Noise and Aesthetics?

In a small living space, noise matters more than it does in a 2,500 square foot home. A wall-mounted unit can make a bit of noise from the fan running inside it, typically between 25 and 40 decibels depending on what it's set at. That's only about the level of a whisper to a quiet library. Most people get used to it very quickly, but in a compact ADU where the bedroom might only be about 15 feet from the living room unit, the constant hum can be more noticeable at night.

A ducted system has the air handler in a different place than the living space. You don't hear the noise because it's running in a mechanical closet, attic, or crawl space, and the air enters the room through a register. The result is that it's noticeably quieter in the living area. Custom-fabricated ductwork with interior insulation and cross-bracing can even get rid of all the sound transfer and that metallic clanking as the ductwork expands and contracts. When the ductwork is designed the right way, the system operates at a level that most people would call silent.

As far as looks, the difference is significant. Ductless wall mounts are visible, white rectangular units mounted high on the wall. They work great, but they're not exactly pretty. Ceiling cassettes are a little less noticeable but still have a visible grille on the ceiling. A ducted system, by contrast, is completely hidden. The only visible elements are a very small vent and a thermostat on the wall. For homeowners building an ADU with a specific design vision, that's an important thing to consider.

What Does Installation Look Like for Each System?

Ductless installation is quick and easy. The installer mounts the indoor unit, runs a refrigerant line through the wall to the outdoor condenser, and connects the electrical. For a single room wall mount, the installation is a one day job. If you need multiple units for different rooms that takes longer and you'll need extra refrigerant lines and a larger outdoor condenser, but the work is still simple because there is no ductwork to route.

Ducted installation requires a lot more planning. The ductwork design has to be all figured out before framing starts, because the ducts need to be routed through the floors, walls, or ceilings before they are all closed up. The installer draws up a custom duct layout for each project, fabricates all the ductwork, and coordinates with the framing crew to make sure he's got plenty of room for the runs and returns.

On our projects, our HVAC people start planning months before we break ground. They draw up the ductwork layout for the floor plan you have chosen, they have it all fabricated at a ductwork shop with insulation on the inside and cross-bracing, and then they get with our framing crew to make sure everything will fit before the walls are closed up. It's not common for a builder to plan ahead that much. Many builders treat HVAC as something you deal with later on, which leads to undersized ducts, exposed soffits to hide ductwork, or ductless units added as a backup just because nobody planned for ducts early enough.

How Do the Costs Compare Between Ducted and Ductless?

Ductless systems cost less to install than ducted systems, that's basically because of all the ductwork that has to be installed. A single room ductless wall mount for an ADU only needs one indoor unit, one outdoor condenser, refrigerant lines, and electrical connections. A multi-zone ductless system adds indoor units and runs but you're not paying for any of the labor and material cost of custom ductwork.

A ducted system adds the cost of custom ductwork fabrication, insulation, the air handler, extra labor for routing the ducts during the framing phase, and the pressure testing that you have to do for the energy code. The total installed cost for a ducted heat pump system in an ADU is higher than a ductless setup, usually by several thousand dollars depending on how complicated the layout is.

The thing to remember about the overall cost is that it's not just about the install price, it's about the total value over the life of the ADU. A ducted system that delivers steady, even comfort and is quiet with no visible equipment is usually worth the extra cost up front, especially in an ADU that's designed to be lived in for a very long time. A ductless system in an open-concept ADU without a lot of closed rooms can make you just as comfortable for a little cheaper. The right answer depends on your floor plan, who will be living there, and the homeowner's priorities.

Is a Ducted System Always the Right Choice for an ADU?

No. We install ducted systems on most of the ADUs we build because most of our floor plans include bedrooms, a bathroom, and a living area that really needs vents for air distribution in every room. But a ducted system isn't always the best choice.

If you are building a studio-style ADU with one large open room and a bathroom, a single ductless wall mount or ceiling cassette is really all you need and it's much cheaper. If your ADU has low ceilings or an unusual layout that makes ductwork difficult, then you may want to go with a ductless system to save time and simplify things. And if you've got a tight budget and the floor plan is simple, the money you save on doing a ductless system might be better spent on other features.

The right HVAC configuration matches your floor plan, your budget, and your comfort expectations. We recommend talking to your builder about all four options early in the design process, before the floor plan is finalized, because the HVAC decision affects ceiling heights, mechanical closet placement, and framing details that are difficult to change later.

Your ADU Deserves an HVAC System That Matches the Space

The ducted versus ductless decision isn't about the technology itself. Both types are efficient and appropriate for ADUs. The decision is about which setup matches your floor plan, comfort priorities, and budget. A ducted system gives you the most consistent comfort in a multi-room ADU. A ductless system is cheaper and works well in open layouts. The key is making that decision early, during design, when it is easy to plan for, not after the walls are up when you have less options.
